
少打无谓之仗 starts before the fight. It starts at 始计 — Laying Plans, the first chapter of Sun Tzu’s Art of War.
Sun Tzu does not ask you to be braver. He asks whether the ground is even worth standing on. 道, 天, 地, 将, 法. Purpose, timing, terrain, the person making the call, and the rules that will have to hold. If those five are fog, the highest skill is not to enter.
This is the opposite of most “Sun Tzu for business” writing. Those pages teach you how to press a customer. This page is a stay-out checklist. Read it after this note, not instead of it.
What 始计 actually asks
The opening line is not a slogan. 兵者,国之大事,死生之地,存亡之道,不可不察也. Force is expensive because it spends people, time, and the next cycle. That is why it is a matter of the state, a classroom, a family, or a well. The first job is 察 — look — not 战.
始计 then gives two tools. First, the five factors. Second, the temple calculation: count the favorable facts before you move. 多算胜,少算不胜,而况于无算乎. Many counts, you may enter. Few counts, you lose. No counts at all is worse. A quote, a hire, a post, or a lawsuit sent out with no counts is already a small war.
sun-tzu.ai turns that into four moves: look first, plan first, move only with a stop date, then write three sentences. 始计 is only the first move. If you skip it, 作战 and 谋攻 cannot save you. You will spend before you know whether spending was the job.
The five factors, written so you can use them
Do not memorize the classical list as poetry. Write one line for each factor on the job in front of you. If a line is blank, you do not have a plan. You have a mood.
道 — purpose. Do the people who will carry this actually share the aim? A buyer who wants a liner and a seller who wants a catalog line item are not on the same 道. A team that wants “win the quarter” and a team that wants “do not put a pipe downhole that will fail” are not on the same 道. Without shared purpose, entry unravels.
天 — timing. Is the season, the price, the well window, or the political weather actually forcing you in, or are you only impatient? Heaven in the chapter is yin and yang, cold and heat, the calendar. In a project it is lead time, weather, a tender close, a rig on location. If the only pressure is your own restlessness, that is not 天.
地 — terrain. Distance, narrowness, death and life. For a downhole job it is depth, dogleg, medium, H2S, temperature, pressure, joint, and whether the well is new or a workover. For a newsletter it is the actual audience, not the audience you wish you had. If you cannot name the ground, you cannot name the cost.
将 — the person making the call. Wisdom, sincerity, benevolence, courage, strictness. Can they preserve, or can they only attack? A quote signed by someone who cannot stop a bad job is not courage. It is a missing commander.
法 — rules, force, training, rewards. The system that will have to hold after you say yes. If inspection, language of the report, stop date, and who may void the work are unclear, the system is not ready. 法 is not a PDF of ISO 14692 on a shelf. It is whether anyone will obey it when the number comes back near the limit.
Those who know the five win. Those who do not are defeated — not later, in a dramatic battle, but immediately, in the first sentence they send.
A quote sent into fog is already a small war
This week someone asked for GRE lining inside carbon steel tubing, downhole. The ask was real. The window was not. Medium, H2S, temperature, pressure, size, joint, new well or workover — none of it was on the table. We did not quote.
That is 始计, not delay. A number sent into that fog costs the buyer a figure they cannot use. It costs you a promise you cannot keep. They will compare your number to another number that was also invented. Then someone will “win” a job that should not have been entered.
作战篇 is the next chapter for a reason. Once you have entered, expenditure is the first fact. Write the burn and the stop date before you enjoy the order. A sentence you do not send is cheaper than a mobilised lie. Read Waging War when the burn has already started.
Nearby people need this judgment in the same day, without a brochure. People under heaven need the same judgment when they have never met you. Happiness here is not a mood. It is one fewer unnecessary fight: a liner not sold into the wrong well, a meeting not taken, a post not published to fill a calendar.
How to write the five lines
Open a blank page. Title it with the object, not with your hope.
- Object: who or what is in front of you.
- Goal: the change that would make the next cycle better, not “grow” or “win.”
- Resistance: the real block, not the person you find annoying.
- Five lines: 道, 天, 地, 将, 法. One sentence each. No adjectives that cannot be checked.
- Judgment: enter or stay out. Name the weakest factor. Verify only that one.
If you cannot write the five lines in ten minutes, you do not need more research yet. You need to admit the fog. 用间 comes later, when you know which fact is missing. Acting without knowing is usually more expensive than finding out. That is the know-yourself note on this site, not a license to spy on a counterpart for sport.
Do not turn this into a scorecard for pressing people. The seven comparisons in the chapter — which ruler has 道, which commander has ability, which side has heaven and earth, whose laws run, whose force is stronger, who is trained, whose rewards are clear — are for seeing the situation. They are not a script for humiliating the other room.
What staying out is not
Staying out is not fear, and it is not laziness. It is a judgment you can defend in the next review. The method page on sun-tzu.ai asks you to keep three sentences: enter or stay out, what you verified, what would make the next cycle better. If you stayed out, the review is shorter. That is the point.
Staying out is also not a pose. If the five lines fill in and the aim is worth the cost, you enter. 谋攻 still prefers changing the plan and the relationship before force. Completeness outranks breaking. You can enter a spec, a class, or a repair without turning the other person into an enemy.
The deception lines in 始计 — appear far when near, and the rest — are easy to steal for a sales blog. This site does not. They belong to a commander who has already decided the aim is worth the cost and must not waste force. They do not belong at the top of a page whose job is to keep you from starting.
Read the chapter, then stop
Go to Laying Plans. Write the five lines for the job in front of you. If a line is blank, do not enter.
If the job is already burning, go to Waging War and write the stop date. If the clash has not started, go to Attack by Stratagem and try the plan and the relationship first. If a fact is missing, do not invent it.
Teaching and in-house training are for teams that want the same judgment written together. They are not for learning how to press people. Contact is for a real conflict, a real class, or a real piece of content — not for help crushing a counterpart.
始计 is the first chapter because everything after it is more expensive. The kindness to people nearby, and to people under heaven, is the same move: do not send them into fog.
